Why discovery determines delivery
How early consulting clarity prevents costly rebuilds later in the lifecycle.
Most technology programs do not fail in development. They fail earlier — when the problem was never fully understood, when success was never defined, and when stakeholders never agreed on what “done” actually means.

Clayton Christensen’s work on consulting also remains relevant: judgment-based diagnosis still matters. Tools and platforms can accelerate analysis, but they cannot replace a clear problem framing. Without that framing, organizations buy capability they cannot absorb.
What strong discovery looks like

3. Which systems, teams and processes will be affected?
4. What risks will appear if we do nothing for twelve months?

These questions sound simple. In practice, they expose misalignment early — when correction is still cheap.

Discovery done well becomes a shared contract for design. Design then becomes a buildable blueprint. Development receives fewer late surprises. Integration has clear system boundaries. Maintenance inherits documented decisions instead of tribal knowledge.
